The problem to solve
Standard backlog tooling showed the work, but not enough of the evidence needed to make good planning decisions. It was difficult to see where Product intervention would have the most value, which epics were genuinely ready, or whether new commitments were credible against historical delivery.
02 / decision
The decision
I chose to test whether delivery history could improve the next product decision rather than build another reporting layer. ProdLens was designed to expose readiness, planning assumptions and predictability before teams made commitments.
03 / approach
How I approached it
I built readiness scoring to surface high-risk work before planning, prioritisation views to show where Product intervention could have the greatest effect, and committed-versus-completed analysis to make planning bias visible. I then piloted the product with two squads so the value of those signals could be tested in real delivery work.
04 / outcome
What changed
An eight-week pilot across two squads quantified throughput and planning issues, provided evidence for management escalation and gave leadership a basis for considering internal adoption as an alternative to external tooling. The pilot produced evidence for the investment decision rather than assuming that building the product justified wider rollout.
05 / What I take forward
What I take forward
Wider rollout still required Architecture and Cyber approval. Governance disclosure was built into the approach. The pilot is evidence for a next decision, not proof of organisation-wide adoption.
